“Where Did the Ad Budget Actually Go?” The Hidden Cost of Programmatic’s Long Supply Chain

An advertiser spends $100,000 on a campaign. How much of that money actually reaches the publisher that displayed the ads?

In programmatic advertising, the path between buyer and publisher can include a DSP, multiple SSPs, ad exchanges, resellers, wrappers, and other technical intermediaries. Each layer may provide value—but each layer can also add fees, latency, and complexity.

The result? Marketers can optimize a campaign down to the cent while still having no clear picture of how the inventory was purchased.

The Same Impression, Sold Through Multiple Doors

A single ad impression may be offered through several SSPs or resellers at the same time. To a DSP, these can look like different opportunities. In reality, it may be bidding repeatedly on the same inventory through different routes.

More paths do not automatically mean more reach. They can create duplicate bid requests, unnecessary fees, slower auctions, and less visibility into where the ad will appear. A low CPM may look efficient on the dashboard while delivering poor-quality inventory or weaker business results.

Enter Supply Path Optimization

Supply Path Optimization, or SPO, is the process of evaluating and selecting the most effective routes to advertising inventory.

The goal is not simply to find the cheapest path. Buyers need to compare transparency, fees, inventory quality, speed, fraud risk, and the directness of the publisher relationship. The real question is: “How much of our budget is becoming valuable media, and how much is being lost inside the pipes?”

Shorter Is Not Always Better

A direct route can improve transparency and efficiency, but the shortest path is not automatically the best one. Some intermediaries provide unique inventory, valuable data, fraud protection, or access that would otherwise be unavailable.

SPO is not about removing every middleman. It is about understanding which partners create value and which simply create another layer.

AI will increasingly evaluate supply paths and route bids in real time. But humans must still define what “quality” means, decide which partners to trust, and prevent efficiency from turning into over-concentration.

The role of ad operations is changing again: from adjusting bids inside a dashboard to making sure every advertising dollar travels through a path that deserves it.
